Context Switching Cost: Why Task Switching Wrecks Focus

The research behind task switching, attention residue, and what to do about it

What is attention residue (Leroy, 2009)?

The cost of context switching is the performance penalty the brain pays when it transitions between tasks. It has two distinct components. The first is switch cost, measured in lab studies of task switching: the moments of slower, less accurate responding immediately after a change of task, as the mind loads a new set of rules and inhibits the old one. The second is attention residue, named by Sophie Leroy’s 2009 study "Why is it so hard to do my work?" — part of your attention stays with the unfinished previous task, measurably degrading performance on the next one for considerably longer than the switch itself. The reason the everyday cost feels larger than lab numbers suggest is that real work carries far more context per task than a lab trial does, and real interruptions usually arrive before a task is finished, which is exactly the condition that produces the most residue.

The cost of context switching is one of the more robust findings in cognitive psychology — the brain is not built to immediately reassign full resources to a new task. In the lab, switch costs are measurable in milliseconds: reliably present, consistently replicated, and small per switch. That small per-switch number is where most popular writing on this topic goes wrong in both directions — some dismiss the effect as trivial because a few hundred milliseconds sounds like nothing, while others multiply it into dramatic percentages of a lost working day. Neither move is warranted by the research. What the evidence supports is narrower and more useful: the switch cost is real and well established, and attention residue — the part of your focus that stays with an unfinished task — persists well past the moment of switching, which is why the felt cost of a fragmented day is not captured by adding up milliseconds. Be sceptical of any specific figure for what switching costs you per day, including ones you may have seen confidently cited; the honest statement is that the effect is directionally established and its real-world magnitude depends heavily on task complexity and on whether you were interrupted mid-task.
